This converter had a chronic sleeve damage problem. 8–12 sleeves per month, every month, for years. They had tried training, accountability programs, and process audits. Nothing moved the number.
What we found on the walkthrough
Their damage was happening in three predictable places:
- Sleeves stored on horizontal poles were warping over time and getting scrapped at QC.
- Sleeves staged on the floor before mounting were getting kicked or struck by equipment.
- Sleeves transported to and from the press on inadequate carts were getting edge damage.
None of these were operator behavior problems. They were physical environment problems.
What we changed
- Replaced horizontal pole storage with vertical SleevePodz system, eliminating the warping pathway.
- Defined a specific staging zone next to the mounting station with dedicated holders, eliminating floor staging.
- Replaced cardboard-and-tape transport carts with proper sleeve transport carts with protected pole positions.
The result
Month 1 after install: 2 damaged sleeves (carry-over from old workflow).
Month 2: 0 damaged sleeves.
Month 3: 0 damaged sleeves.
And zero in the months since. The damage problem did not need a training program. It needed an environment that did not create damage in the first place.
The annual savings
10 average damaged sleeves per month × $1,500 average cost = $180,000 per year. The mounting room overhaul cost $95,000. Payback in under 7 months on damage savings alone, before counting any of the throughput improvements.
